  2. Find the friction — manual data entry, duplicate work, waiting, approval bottlenecks.
  3. Fix it — automation, better tools, removing unnecessary steps, sometimes just clearer ownership.
  4. Measure — concrete before/after numbers: hours saved per week, error rate, cycle time.

Typical first-engagement result: 8–15 hours per week saved per team member. That's a full workday per person, every week.
